Red Flags: How to Spot a Risky Client Before You Work With Them
In business, as in life, prevention is better than cure.

Not taking on high-risk clients in the first place.
It’s tempting to say yes to every opportunity, especially when cash flow is tight.
But a bad client is worse than no client.
They consume your time, damage your cash flow, and sometimes never pay you at all.
So how do you spot the warning signs before it’s too late?
Client Red Flags You Shouldn’t Ignore
Here are some of the most common indicators that a client may pose a credit risk, either now, or in the near future.
1. Vague or Rushed Communication
If a prospective client is unclear about scope, vague on their expectations, or rushing to get started without finalising details, tread carefully.
This can signal:
- Disorganisation
- Internal issues
- A lack of respect for boundaries
Good clients ask questions. Risky ones gloss over the details.
2. Poor Payment Behaviour With Other Suppliers
Before extending credit, run a basic credit check or speak to their previous suppliers if possible.
Look out for:
- CCJs (County Court Judgments)
- Late filing of accounts
- Negative reviews or word-of-mouth issues
If you hear phrases like “they always pay, but it takes a while”, consider whether that’s a risk you're prepared to take.
3. Overly Complex Payment Structures
If a client insists on unusual payment terms, such as:
- Long delays (e.g. 60–90 days)
- Payment after client approval stages
- Multiple authorisations required for invoices
…it may not be worth it, especially if your business relies on regular cash flow.
Complexity is often a smokescreen for delay.
4. Reluctance to Sign a Contract or Agree Terms
If a prospect pushes back against signing a contract, or avoids committing to your payment terms, pause.
You’re laying out a fair agreement, one that protects both parties.
A refusal to sign often means:
- They don’t intend to follow the terms
- They’re not used to being held accountable
- They plan to change the rules mid-way
5. Rapid Growth With No Infrastructure
Fast-growing businesses can seem exciting, but be cautious if:
- Their internal systems are clearly under strain
- Their finance team is always “in transition”
- They’re outsourcing everything but paying no one on time
Growth isn’t the issue, it’s poor control during growth that creates cash flow risk for you.
How to Protect Yourself Without Losing the Sale
You don’t have to say no to every risk, but you should adjust your terms to protect your position.
Here’s how:
- Ask for Payment Upfront (or a Deposit) - If you're unsure about a client, ask for part or full payment before starting. Many clients will agree if you position it professionally.
- Reduce Your Exposure - Break projects into phases with smaller payments. That way, you're not left chasing a large sum at the end.
- Get Everything in Writing - Even if it’s just a small job, have signed agreements covering scope, fees, and payment deadlines.
- Set Shorter Terms - For higher-risk clients, don’t offer 30-day terms, start with 7 or 14 days and build trust over time.
